How to choose an AWS or GCP consulting partner

A practical buyer's guide to evaluating AWS and Google Cloud consultants on delivery evidence, cost validation, security access and operational ownership.

Written by ARCO engineering · Engineering guidePrepared Last updated 4 min read Back to insights

Choose an AWS or GCP consultancy by matching its demonstrated delivery to your workload, agreeing the evidence you will receive and defining who owns production changes. Ask each supplier the same questions. ARCO publishes this guide as a consultancy; it is a procurement method, not an independent provider ranking.

01 · Analysis

Start with the decision you need to make

An unexplained bill, an unresolved security finding and a deployment problem need different starting engagements. Identify the workload, business owner, operating constraints and desired decision. Decide whether you need an assessment, implementation of an agreed plan or ongoing operational responsibility.

For a practical shortlist exercise, give each supplier a brief for the same fictional SaaS workload: two AWS accounts, a Google Cloud project, a rising monthly bill and a coming customer security review. Ask for the discovery boundaries and expected outputs. The useful response explains what is needed to scope the work, which data is initially sufficient and which promises require further investigation.

02 · Analysis

Check partner status and the people doing the work

Verify a firm's stated cloud partner status separately from an individual's certificates. Ask who will lead architecture, implement changes and review the result, including any subcontracting arrangements. Look for experience with the services you actually operate rather than counting provider logos.

AWS provides a partner-discovery route with industry, use-case and workload information. A listed specialization, partner tier and individual credential describe different things. Ask the supplier to explain which claims apply to your engagement; none replaces reviewing its proposed work.

03 · Analysis

Ask for outputs you can inspect

Request a redacted finding, an example implementation change and an acceptance record from comparable work. Check what the named person or company actually delivered, who approved it and what was handed over. A public portfolio may describe the provider's own work without independently verifying every result.

For architecture discussions, use the AWS and Google Cloud Well-Architected frameworks as a starting vocabulary for trade-offs. Ask how the proposal will balance your security, reliability, cost and operating constraints. A framework reference is useful when it leads to workload-specific decisions and evidence.

Evaluate cost savings with the baseline attached

A falling bill can reflect reduced workload demand, a temporary credit or a pricing change. Ask for the accounts and services included, comparison dates, currency, cost basis, utilization context and treatment of commitments. Check whether multiple recommendations overlap before adding their estimated benefits.

For example, a hypothetical bill falling from $10,000 to $8,000 while comparable demand halves has a higher unit cost. That is a synthetic counterexample, not an ARCO client result. Use the savings register linked from the resources library to record the comparison and its assumptions.

Scope security access and compliance responsibilities

Ask which roles and datasets discovery needs, what can be reviewed without production write access and how any later changes will be approved, tested and reversed. Keep private evidence and personal data in an agreed location. Resolve data-handling, retention and contract questions before sharing sensitive records.

For a healthcare workload, ask which technical safeguards the supplier will implement and which responsibilities remain with your organization and advisers. HHS does not require certification of Security Rule compliance. A cloud migration or readiness assessment should not be represented as a blanket compliance certification.

06 · Analysis

Define ongoing support before comparing monthly fees

Agree the services covered, hours and time-zone overlap, escalation contacts, severity definitions and customer dependencies. Distinguish acknowledgment, response and resolution commitments. Ask who can approve a production change, who manages application incidents and what happens outside the contracted coverage.

For DevOps delivery, include repository ownership, deployment permissions, rollback, observability and recovery evidence in the handover. Record cloud charges and third-party tool costs separately from engineering fees. A scope that leaves ownership unclear is difficult to compare with a proposal that includes it.

Use ARCO's published work as scoped examples

ARCO, also identified as ARCloudOps and operated by ARCLOUDOPS LLC, publishes an AttunePractice healthcare migration and a GoCareFlow AWS security-readiness engagement with supplied evidence and review context. Those are examples of delivery scope, not organization-wide compliance attestations.

The BeyondOne case identifies Islam Ali's reported $55,000 monthly AWS and GCP savings and explains that $660,000 is annualized if the monthly result is maintained. The public material does not independently reconcile a comparable billing window. The IBL case attributes delivery through NorthBay Solutions. Apply the same evidence and attribution questions to ARCO as to any other supplier.

Make the shortlist decision explicit

Use the free vendor-evaluation worksheet to record mandatory requirements, the evidence supplied, missing answers, reviewer and decision. Resolve any mandatory access, contracting or ownership gap before committing. Keep your evaluation in your own procurement workspace; no signup or upload is required to use the template.

The next step is a bounded proposal: named scope, deliverables, dependencies, price, acceptance checks and handover. ARCO's engagement page explains how assessment, implementation and ongoing support are scoped. Specific fees, dates and coverage are agreed for the actual environment.
